GEO sits on the retrieval floor
Here’s the mental model we use. Picture AI visibility as a building with two storeys. The ground floor is retrieval: the index, crawl, listings and trust signals that decide whether a page can be found and read at all. The upper floor is generation: the language model reading those retrieved sources and deciding what to quote, summarise or recommend. GEO tactics — answer-first writing, clean schema, quotable facts — all live on the upper floor.
You can’t furnish the second storey if the ground floor never got built. GEO is upper-floor work; SEO is the floor it stands on.
The consequence is blunt: optimisation aimed purely at the generation layer pays off only once the retrieval layer can actually reach your content. A beautifully phrased, perfectly structured page that an engine never crawls, can’t parse, or has no reason to trust contributes nothing to an AI answer. That floor — crawlability, indexation, consistent entity signals, corroboration from sources the engine already trusts — is built almost entirely with traditional SEO. So the “SEO vs GEO” framing is a bit of a false choice: in our model they’re stacked, not opposed. We name that stacked progression the Crawl-Read-Cite Ladder — Crawl, then Read, then Cite — the model this experiment is built to test.
AI visibility vs an SEO audit
Because the two layers are stacked, an AI-visibility check and a traditional SEO auditoverlap far more than the marketing language suggests — but they aren’t identical. The difference is one extra question.
Can this site rank? It checks crawlability, indexation, titles, internal links, content depth, schema and the signals that decide search position. The output is a ranking diagnosis.
Once a page is found, can an engine extract the specific facts — name, location, services, prices — from the raw HTML and quote them back? It cares about plain-text, quotable answers and structured data, not just position.

How the experiment is built
To test the hypothesis without fooling ourselves, we built two websites in the same niche— AI visibility for small and local businesses — targeting the sameset of long-tail queries. The topic is held constant so it isn’t the variable. What differs is implementation quality, which is the thing we’re actually testing.
Built the way the craft says to
- Crawlable, semantic, fast, server-rendered HTML
- Clear topical hierarchy and deliberate internal links
- Answer-first content, valid schema, quotable facts
- Original framing and real credibility signals
Built like a typical underperforming site
- Generic template patterns and thin copy
- Flat hierarchy with sparse internal linking
- Weak or missing structured data
- Vague titles and light entity signals
The control isn’t spammy or deceptive — it’s built the way a great many real small-business sites are built, with the common weaknesses that hold them back. That realism matters: we want a fair contrast between competent and typical execution, not a straw man. To keep the measurement clean we don’t publicly identify the control site or link to it while the experiment is running; naming it could change its visibility and contaminate the very thing we’re trying to observe.
What we’re measuring
For both sites, on a fixed schedule, we’re tracking two kinds of visibility against the same frozen query set:
Traditional search
Indexation, impressions, clicks, average position and query coverage — whether each site gets crawled, indexed and ranked for the shared queries at all.
AI answer engines
Whether either site appears in answers from ChatGPT, Perplexity, Google’s AI results and Gemini— cited, merely mentioned, or absent — and how prominently, across repeated prompts.
The result we care about isn’t “strong beats weak” — that’s a given. It’s the relationship between the two: does AI-answer inclusion track traditional-search strength, or can they come apart? That correlation is what tells us whether GEO really does ride on SEO, and by how much.
Where the experiment stands
We’re publishing the protocol as we go, phase by phase. As of June 2026 we’re in the baseline window — there’s no findings write-up yet, by design, because drawing conclusions before a clean baseline would be exactly the kind of rigged demo we’re trying to avoid.

A full write-up once enough baseline exists — with the data, our interpretation, and the limitations spelled out.
This is a hypothesis under test, not a settled result. Which sources each engine uses, and how heavily it weights them, is reported rather than published — and it changes month to month. We have no findings to share yet because the baseline isn’t complete, and we’d rather say that plainly than dress up a conclusion. When we do publish, it’ll come with the raw query samples and caveats so the findings stay interpretable rather than absolute.
